Run a strategic and complex digital project
Context
Our client is an Insurance company with a strong reputation in France. It offers all types of insurance contracts, legal protection and supplementary health insurance. The group has several thousand employees working in central functions and operational subsidiaries throughout France.
The challenge
The group decided to implement a new CRM. But the project organisation is working in silo mode, creating tensions and organisational problems. Relations with the external IT service provider were also not optimal.
The insurance company missioned Spirit Advisors to reorganise the project team, so that it would be more autonomous and effective in developing and integrating new digital solutions.
The solution
The Spirit Advisors teams, made up of a partner and Agile Scrum-certified consultants, have created a new project dynamic :
- Training for PO and scrum master teams
- Creation of a project platform based around more concentrated multidisciplinary teams
- Regaining control of the project by bringing key functions in-house and redefining the programme’s RACI
The impact
By taking back control of the project and creating a more balanced ecosystem, we helped the in-house teams to develop their skills, work in agile mode and manage the planning with efficiency.
